Hi there,

I am the guy behind Sacred Fire, a turn-based, psychological RPG about survival, power, and the search for meaning, inspired by ancient Caledonia.

yes, the whole point of using numeric personality models and have a ruleset governing your characters psychology is to blend narrative and action seamlessly and enable a new level of role-playing.

We use the personality model to make the player's interaction with the story tactical. Choices, and their consequences, are the core elements of Sacred Fire:

You have to earn the right to make a tough call.
Ideas shape your character as much as actions.
You always know the consequences of a choice.
You have to earn the right to change the story.


The combat in Sacred Fire blends powerful storytelling moments, personality tests, and turn-based tactical moves into one flow. Each turn the player chooses one of four goals of your attack or defense: survive, provoke, intimidate and gain renown. However, a wide variety of different actions result from these four goals based on by how much you overshoot the probability check. If the goal is to survive, you will defend and attack in the most efficient manner, affecting hit points only. To provoke, you can taunt the opponent, parry like you were sparring with a child, or play nasty and hit a sensitive place.

To intimidate, you can split objects in half, shoot an warning arrow, or take a hit without nudging. To gain renown, you will intentionally dodge in the last possible moment, block arrows without dodging, or pull off a devastating attack.

You have to control your emotions to perform optimally in combat.
Equipment doesn’t win a fight. It only sets the stage.
Letting the opponent attack you from behind is a valid tactic.
You can win the game without killing.

All this sounds brilliant but a bit confusing too. I think we'll have to see them in action (knowing the characters and circumstances too) in order to fully understand what's going on, and how well and fluid it plays.

Combat goals for each turn (survive, provoke, intimidate or gain renown) again sound awesome :eek: I really love a livid combat description in a book, and I think that's what you're targeting there.

Choice Making

You have to earn the right to make a tough call

If a story choice you want to make is out-of-character or simply tough for the personality you’ve developed, you need to pass a probability check. To boost your chances you can use willpower points.
As a reward, making a tough choice develops your personality and helps you level up.

Ideas shape your character as much as actions

Inner monologue give the player’s character the ability to interpret and comment on what’s happening in the story. What are your thoughts on failure, injustice, or brutality in a scene? What is the motive behind your choice to help someone?
It’s your interpretation and motives that affect your character’s empathy, create guilt or strengthen your ideals.

You always know the consequences of a choice

We never mislead the player into a wrong choice. Our goal is to create an experience where the player always has a smart option out of a tough spot. Notice a trap, sense an ambush, spot a hidden blade, make a leap of faith. You just need to have the will to make the extra effort to actually use it.

You have to earn the right to change the story

You do not start out as a leader; you have to compete for influence within the group of potential rivals or allies. NPCs don’t just get angry if they don’t agree with your choices. They have their own agendas and will try to undermine your choices.

Fear weakens your attacks. Anger makes you ignore your defense. Save your willpower points; you will need them to help you keep your cool. This way you can intimidate, provoke, and wear out your opponent.

Equipment doesn’t win a fight. It only sets the stage

Collecting and crafting beautiful items is important, but not only for the protection they provide. Items such as armor also affect how comfortable and confident you feel, and how memorable, attractive, and menacing you appear to NPCs.
But what wins a fight is using your willpower to overcome fear. Use these willpower points to boost your chances of keeping your cool, to ignore pain, and to regain self-control when you go beyond your physical ability.

Letting the opponent attack you from behind is a valid tactic

We’ve all seen the scene. The hero stands still, the opponents circle him, and the hero dodges in the last moment. It’s good storytelling, but horrible tactics.
What makes this a valid tactic in Sacred Fire is that IF you pull it off, a display of confidence and skill like that intimidates your opponents and affects their performance. Furthermore, showing control and courage like that will earn you the respect of NPCs.

All fights have context within the story, and a winning condition other than defeating the opponent. In some, if you can gain enough respect through displays of skill, your opponent will give up, or you can intimidate them into fleeing. In others all you have to do is survive until help arrives. Combat in Sacred Fire is all about the tactical choices that you make.

The game AI recognizes if you choose not to land a decisive hit, or if you do not use lethal-force in combat at all. All NPCs you fight have complex agendas and their own survival is high on their list. They will rarely fight till their last breath.
The writing also gives options how to avoid, prevent or end a fight before it gets out of control.

Haha :D I suppose it has its uses! All those modifiers (+1 Renown; +1 Fear), they apply to the characters they are drawn over?

I had to use willpower to increase confidence (from 50 to 60%). It's not to easy to smash your axe in front of the queen. But it was worth it. :)

Are your character designs & poses full-3D/CG-rendered, or hand-drawn? They seem hand drawn but seem to have that CG "quality" to them...

Very cool looking game you've got here, I look forward to seeing mrore! I dig me some ancient Caledonia.
In referencing the norse stuff we're doing with Banner Saga I got interested in the Saxons, which then got me interested in the ancient Briton's before them which took the search up to Caledonia...etc. Best of luck with the project!

@Aleo Your question presents a great compliment, as that was our goal, to make the art look hand-drawn, but produce it fully based on 3D so we can use realistic cloth, fur and hair simulations. We like to think of it as our unique aesthetic, the same way anime does it own thing or Banner Saga has it's own beautiful art style. Developing a visual language for your aesthetic and figuring our what the base blocks are, what works and what doesn't is a creatively very satisfying process.

@Arnie Thank you for your kind words, coming from you it's a great compliment! I am a big fan of Banner Saga since its Kickstarter. The art style and norse setting immediately clicked for me. Long time ago, after college, I contemplated moving to Canada to work at Bioware, and when I saw the Banner Saga KS, run by ex-Bioware devs, I remember the thought crossing my mind, wow maybe I could have been a part of that :) Instead I went indie, level-up my skills for 10 years and now have Sacred Fire to show for it. Hopefully 2 great games will exist this way instead of one, so all is well :)

What I like about Caledonia is how a small group of people resisted an Empire and the reasons why they succeeded. I have the advantage of having no agenda when interpreting the history. The pro-Romans say, ah you survived only because we didn't care. And pro-Caledonians say, we won because we were tougher. I think that the true reason lies elsewhere. Sure they were great warriors, and hardy people, they knew their land well and used the winter against the Romans who bathe in warm water :)

But the key factor why they withstood Rome to me was cultural, sociological. They were a nation of free people, equal to each other, families, each carrying for its own. There was no leader, no elite. So there was no small group to corrupt, no one to bribe. And also no one to lead them into one big battle to be slaughtered by the Roman war machine. I like how the Michael Fassbender movie Centurion displays them: as disciplined and cunning, knowing well they can not defeat Rome head on, but have to use it's biggest weaknesses: arrogance, and greed. So by giving them neither glory nor shame of a big defeat, no spoils of war, it became a pointless war to Rome, with no way to justify the costs politically.

Another important moment that made me choose this setting was when I came across a source explaining the etymology of the word the tribes north from Hadrian's Wall used to describe themselves. It claimed they thought of themselves as the 'people of design'. This became my focal lens when building the world of Sacred Fire. And the more I learned about their buildings, successful resistance war against the mightiest Empire, their heritage, it all suggested, that they were indeed cunning people. So while most people represent them based on the image seen by their enemies, as naked painted daemons on the battlefield, it only proves to me how well they deceived their enemies and how they used design and psychology to their advantage.

This all makes it a perfect setting for a game about outsmarting your opponents in direct combat encounters, in the political arena and in a century long war conflict. So there is an important long-term strategic aspect to the game besides the fast flowing blend of choice making and combat:

On Visuals -- Very well done, then ;) You might have a little more "filtering/image-processing" to do, for an even true-er hand-drawn feeling, but it certainly looks fine! In my opinion, it is essential for a game to develop its own aesthetic style, so as to stand out among all the other games that, inevitably, rely on the same dev-tools.

On Caledonia -- Very nice write-up and background information. Thanks for taking the time to present all your thought process. About the "I have the advantage of having no agenda when interpreting the history" part, I am curious how wide is the scope of the story and how well does its historical accuracy stand. I am no history-buff myself, but I daresay I can easily spot when authors/writers borrow from history and when they "cross the line" ;)

On PCGAMER article -- Yes, saw that yesterday. Good media outreach :) I hope it continues. I might have seen a not-so-well phrased title on twitter, something along the lines of "Sacred Fire doesn't have gameplay but has voice-acting", but as they say: No such thing as bad publicity :p

My approach to historical accuracy is along the lines of 'inspired by ancient Caledonia' or along the lines of Sid Meier: we design Civilization to be a fun game and then look for the real world explanations. This means I do not claim to be historically accurate, but I will not deliberately make up stuff, or place out of context historic figures into this era, just because they are well known. I also avoid fantasy elements like magic and monsters, as for Sacred Fire we chose the angle that the best monsters are real humans.

Where I already know I am taking liberties is in the outfit design, as I want to have a unique style. What I am really putting a lot of effort is that I want to have a realistic story, where the conflict and solutions are real, with protagonists with realistic motivations and behaviors.

A good story is a must! Realistic helps, but dramatic etc is better :) I'm mostly fond of "low fantasy" themes, where there's only a few fantasy elements (magic, monsters etc) and all else can be considered "historically accurate" for all that matters.

I think this sums it up perfectly. Storytelling first. If people call Sacred Fire low fantasy, historic fiction or someone points out Romans do not have shields in every screenshot, that's secondary to me. A good story well told comes first. I really like the classic book on storytelling from Robert McKee: https://books.google.sk/books?id=6y_AR8EZI54C It was one of the major influences behind the writing of Sacred Fire. How/where do you check the top-rated on Steam Greenlight?

Seeing that map, I first thought it was Westeros :o I then nodded, understanding where GRRM got his inspiration for the "wall" and the "wildlings", even the geography!

I'm not very knowledgeable when it comes to voice-acting, so can't really help. But, what's your lead female character like?

Alas, I don't play too many adventure games (the ones that are typically fully VO'd), so I really can't help. When it comes to male VO though, Geralt's voice in W3 is the only one that truly stands out as something special.

Our first update is about Character Creation, as Sacred Fire is all about building a strong personality. You need both inner strength and social influence to guide the story into the direction you want.

Character creation is our favorite part in any RPG. However, more often than not, the choices we make in the character creation screen are often inconsequential in the game once we start playing. We want to get this right in Sacred Fire and have put a lot of thought into how choices in the character creation screen will have a profound impact on every story scene and conflict you encounter.

Our character creation and writing supports multiple playstyles, and lets the player gain an edge with either force, smarts, skill, looks or empathy in every situation. These represent the five conflict resolution archetypes you can mix and match to create a unique character and take your own path trough the story.

The inspiration behind this was Fallout 2, where you had many options how to approach a situation, how to solve a quest, how to acquire equipment or firepower. This is what we support in our writing and design: many ways how to gain an edge, get to wealth, fame, love, influence. You chose what winning means and how to get there.

Besides extensive visual customization (10 outfits x 10 faces x 10 hairstyles x 10 paint styles) you can choose valuable appearance traits.

Traits like a “Melodic Voice,” “Fragile Figure” or “Vivid Gestures” make everything you do more memorable. They also evoke specific reactions. For example, “Fragile Figure” evokes the instinct to protect and you are less likely to be perceived as a threat.

Beauty helps you win people over but also evokes envy. Menace helps you intimidate opponents and can prevent them from attacking.

The personality and beliefs model represents a mature and nuanced take on the “good” and “evil” meters seen in some games. The goal is to bring over the pen & paper role-playing experience where a Game Master rewards you for staying in-character.

For example, processing failure is easier if you have a strong belief that there is happiness possible in life. But the same belief makes it harder for you to risk your life. Forgiving is easier if you believe there is goodness in people, but you may be prone to being played.

Believing you have the favor of a divinity can make you both courageous and arrogant. Ideals may be impractical in times of war, but being selfless helps you gain allies.

Mood plays an important role in how effectively your character controls emotions and uses skills and judgment under stress.

Mood depends on stress and comfort. Danger, pain from injuries, relationship conflicts, and traumatic memories can all raise your stress. Comfort and safety comes from powerful allies, a trusted blade in hand, luxury items and strong convictions.

Having a high mood helps you win both combat and story confrontations, as it makes you more resistant to Fear and Anger. On the other hand, stress and discomfort make you prone to Fear and Anger.

Using fighting, healing, crafting, and relationship skills develops both them and the associated Attributes: Agility and Strength, Intellect and Empathy, Beauty and Menace. The more intelligence you have, the faster they progress.

Living through both success and failure creates positive and negative memories. It’s up to you to save up enough willpower to process the negative memories and use them to make you stronger.

Story choices strengthen or weaken your beliefs. The pros and cons of positive and negative beliefs are balanced. The goal is to give the player the possibility to freely express different beliefs and explore their consequences.

Authority expresses the inner strength of your personality. It’s the sum of memories, beliefs, skills, and attributes. Gain enough authority to level-up and:

- Strengthen your willpower
- Choose traits like “6th Sense,” “Unstoppable,” or “Stoic” affecting gameplay

Thanks for the juicy update on character creation! Fallouts (1 and 2) are indeed great examples of what role-play is all about.

Looks like you got a true beast of a system in place there, to keep track of all those parameters/attributes and the interplay between them! I am honestly awed, but kinda reserved too: I am "scared" that all those fancy traits might come in handy in only a couple of very particular (story) events and otherwise be just like flail-text for your character... I hope I am mistaken and that you've studied Crusader Kings II system in depth, and borrowed from it, in another scale, of course.

A question: Do we get to create & control only one hero (e.g. "our self"), or multiple?

Hey, thank you for reaching out. Yes, the Fallout name brings out some fond memories :)

To avoid being just flavor text and used only a few times, the traits are not isolated and checked for only specifically. They are tied in with the base numeric system and thus affect every check. As an easy example, having a new trait boost your confidence - a parameter that is used in every probability check. Or they boost your menace or beauty, used in every NPC interaction.

In Sacred Fire it's all about one hero. We do not want to slow down the experience with stuff like managing inventories of companions etc. You can interact with them on a story level and help them be more effective by boosting their confidence, removing blocks and more.

This scene shows why relationships in Sacred Fire matter - they can be literary the difference between life and death.
Of course not all relationships are friendly and how you manage the hostile ones is equally as important and affects also combat encounters difficulty.

In the meanwhile, we would like to ask what you think about the voting that happens on our site:

More than 500 of you voted at https://www.SacredFireGame.com/#voting for their favorite character to raise the NPCs in-game influence.

You can choose between characters that want to vengefully crush Rome, or those who want to survive Rome and build a nation. This way you can have a powerful, like-minded NPC ally inside the game.

As a player character you are always free to choose your own path. It just makes things easier if an NPC has your back, or harder if you fight alone.

It's also an interesting feedback to our casting/writing. What do you think?

The voting is based only on first impressions of the characters, as it represents the experience of your player character in the very beginning of the story - the only person your character knows is Wid, the others are new to you and you have to decide whom to join support or fight on critical decisions. If you play it smart you will soon gain insights into who the NPCs and their true motives truly are. The question how to go about the war with Rome should be more clear.

What I find interesting is that the the faction hell bent on making Rome pay is not winning. I feel like there may be some hope for humanity after all If people are willing to look past the cruelty and revenge and wish to leave behind a better world for their children. Do not get me wrong, the patriots will still need to lead a very real resistance war, but the objective is to save as many of their own, instead of watching Rome burn even if it means to burn down with them.

But then, players haven't felt the cruelty of Rome first hand yet. But what do you do once evil touches your live? I think this is a question that defines a person very deeply. This is the kind of questions we want to explore.

From a developer's perspective it's good feedback on how people like/dislike the characters you envision as a writer at first sight. And than we can take it from there in many different directions, who the characters truly are.

The "Intoxicating" is an appearance trait, one of the 5 elite traits. You can pick 2 in character creation, they define your strengths and predispose you how to solve conflicts. Here are the descriptions:

Diehard - Your body is relentless, always ready to fight, to endure and to prevail. With this Trait you can go further, climb higher and fight harder, carving your own legend.

Leader - People feel drawn to you, as you have a natural ability to lead, inspire and achieve great things. Although there is no party of NPCs to lead, this Trait gives you power over yourself and others

Genius - You have the gift of insight. Your mind can walk paths no one has taken before. No matter where you start with your abilities, with this Trait, you will ultimately triumph

Intoxicating - You posses the gift of a unique, almost otherworldly beauty. This Trait will bring you Affection and Renown, but also Envy and Hate

Likeable - Authentic and graceful, you naturally attune yourself to others and easily win people over. Winning people over can take you further then any other talent

Thanks for the descriptions. It's a complicated system you got there, so sometimes a single word is not sufficient to describe/contain the full meaning (and consequences) of all that a trait entails. Intoxicating is actually the hardest one to "grasp" from those five; in my understanding, it mostly bears a negative connotation (also the only one from the list of five to do so).

Thank you, this is good feedback. The trait name was inspired by the meaning of the female Celtic name Maeve, and yes it has caused various reactions. Some people really love it and it's their most popular pick, others are confused, other have negative connotations. As always I am open to suggestions, the trick is - it's ideal if the trait name fits both male and female characters.

Last week the guys from 11 Bit Studios came to our town to talk about the writing of This War of Mine, an indie game about surviving as civilians in a war. I’m switching back and forth between an utter panic that there’s still so much to do and a feeling that everything will be fine because we’ve been preparing for this for months and people like the game wherever we go. Maybe take a look at kickstarters, past and current, in the Art and Music sections to get an idea on how to better use him as a main pulling strength.

Hey everyone we have some great news:

We have been Greenlit today, thank you all for your fantastic support!

It took 32 days and almost 4,000 YES votes. We are grateful and happy, it brings us one step closer to releasing the game.

We are also hard at work on our crowdfunding campaign. Based on your feedback we realized there is more we can do for the Kickstarter. Besides many tweaks based on your input, we are preparing an in-depth developer commentary video. We pushed back the launch of the campaign one week to get things right. I hope this doesn't affect anyone negatively.

We launch on Kickstarter on March the 15th.

A short update about Sacred Fire. First of all, thanks to everyone who supported us on Kickstarter either by pledging or sharing news about Sacred Fire. We really appreciate it, we couldn’t do it without you.

After our campaign we’re up to speed and working hard on bringing you the new RPG format in Sacred Fire.

What we’re working on now

We have reviewed and further improved the Sacred Fire script. It’s really great to see how the characters come alive in the story. The choices and decisions you make are deep and intriguing. The initial feedback from people who read parts of the script is that they really love how everything you do develops your character and builds or harms relationships with others, just like in real life.

Crowdfunding follow-up

We’ve had fans who couldn’t back us on Kickstarter asking for an opportunity to support the development of Sacred Fire. Thanks for a good question. Sorry for the delay, I thought I've already replied. The Indiegogo figure (currently at $65,850) includes all the Kickstarter funds ($65,000) plus the new Indiegogo pledges. It doesn't include the funds we raised on Paypal for reward upgrades by the original Kickstarter backers and new pledges before we launched our Indiegogo ($750).*

So, in total we raised $66,600.*

Yeah, the ringtone is pretty cool. I also love the alarm tone. "You may be done with the world, but the world is not done with you. Time to gear up and dive once more into the fray" is a hell of a statement to wake up to. :) But it's working for me.

We've been busy working on Sacred Fire over the summer. As most of the work was done on the script, here's a short update about it.

The final script has 13 chapters, 70 scenes and 11 different endings. Some of them are victories, some of them not so much and there’s a tragic one you have to work hard to avert. There are 30 different combat encounters and 10 stealth missions. Many of them can be avoided, if you prefer to resolve conflict peacefully.

They contain setting traps, planning ambushes and sabotages. There are plenty of one on one duels and two big battles. There are roughly 25 scenes where your actions decide about life and death of your companions. And more than 50 differences if you play as a female character.

How do we keep track of all the nuances and branches?

What really helps is to create a short treatment on the story. It’s a shortened and simplified version of the script that tells the whole story on a couple of pages. It’s now full of comments and marks for the different variants. This serves as the guide when implementing the scenes in the game.

Thank you for a great question, Aleonymous. We have 2 main documents that we're using: a game script draft with a complete story, which is basically a long annotated word document; and a detailed script written in the Ink markup language which includes all the choices, dialogues, monologues and basically everything that Sacred Fire contains story-wise. Once finished, the Ink script will be fed into Unity to generate game scenes with character art and to add game mechanics.

Yeah, you're right Aleonymous. I've tried to look up more information and found this http://stoicstudio.com/forum/showthread.php?3785. So far so good for us. It's a great tool for what we currently need. It even allows us to play test the story and choices really easily. We're thinking about involving the community at this stage as well. It's a playable script-based prototype without any RPG rules or game mechanics, but it's really fun to play. We'll keep our backers, late backers and the rest of the community informed.

Hello everyone, I haven't posted here in a while as we've been busy working on a playable preview of Sacred Fire. Here’s a short preview of how the Sacred Fire’s combat looks like. The footage is taken from a visual prototype we developed last year. We have recently distributed a playable text-based preview to our Kickstarter backers.

Just to remind you, this is Sacred Fire, a psychological RPG. It's a narrative game in which your goal is to become a leader of your people through self-control, willpower, and influence.

So here's the combat:

You’re a Caledonian warrior and this is the last phase of your attempt to save a child taken by the Roman forces. If the Roman messenger runs away, Rome will know you attacked and will send reinforcements.

If you do not stop the centurion, an injured prisoner will probably die. And since he managed to protect the kidnapped child earlier in the skirmish, you’ll feel guilty. What do you do?

You succeed in stopping the centurion. Your empathy enables you to use his weak spot, pride, against him. If your empathy was lower, you could have thrown an axe at him. A surefire way of getting somebody’s attention.

Now you enter a turn-based combat mode. A riskier move will win you extra renown. Or you can also choose to intimidate or provoke the opponent. Anger could make him drop his guard.

You’re successful and dodge the attack and that really pisses him off (in other words, his anger rises and your attack chances improve).

Now you hit the centurion in a sensitive spot. He doesn’t like that.

You dodge again but the centurion manages to refocus and calm down. But still you gain renown for getting under his skin.
